The Specialization Sequence: How Intelligence Centralizes, Fractures, and Re-Hierarchizes
A short “map” post that compresses three longer essays into a single causal sequence. It explains why AI inevitably moves from centralized general intelligence to hierarchical specialization—not as a design choice, but as a consequence of economics, verification costs, and liability once intelligence becomes cheap.
Over the last few months, I’ve been mapping a specific shift in the AI industry. It isn’t a shift in intelligence—models will keep getting smarter—but a shift in how intelligence is deployed.
We are moving from a phase defined by Creation (training bigger models) to a phase defined by Integration (making intelligence usable inside a regulated economy).
If you’ve been following along, you know I don’t believe one “God Model” will run the world. Not because it’s technically impossible, but because it is economically and institutionally unviable.
This series, The Specialization Sequence, lays out exactly why. Here is the logic, step by step.
1. The Premise: Intelligence Gets Cheap
We have to start with one assumption: we are entering a world where raw cognitive capability is abundant, centralized, and increasingly commoditized.
The cost to generate a thought is collapsing. The cost to train the frontier is exploding. This creates a paradox: the smartest models will be owned by a tiny oligopoly, but the application of that intelligence will shatter into a billion specialized fragments.

2. Step One: Structural Gravity (The Age of Specialization)
The first constraint is structural. In The Age of Specialization, I argued that while training centralizes due to capital intensity, deployment must fractalize due to liability and regulation.
You cannot certify a single model to be an expert in tax law, pediatric medicine, and maritime engineering simultaneously. The regulatory friction is too high. Instead, we get Hierarchical Specialization: a generalist “brain” orchestrating a network of specialized, insured, and bounded “tools.”

3. Step Two: The Evolutionary Engine (Darwin, Not Design)
The second constraint is evolutionary. In Darwin, Not Design, I looked at the “hidden” economy of infrastructure.
Frontier models take months to train and cost billions. Specialist models take days to fine-tune and cost thousands. This creates a Velocity Asymmetry. While the generalist is stuck in a 9-month training run, the specialist ecosystem can iterate fifty times.
This isn’t just about speed; it’s about infrastructure arbitrage. The massive clusters built for GPT-6 have idle capacity between runs. The market will fill that vacuum with millions of cheap, disposable, specialized models.

4. Step Three: The Verification Wall (The Cost of Truth)
The final constraint—and the subject of my latest piece—is the Cost of Truth.
As generalists get smarter, they can check their own work in domains like code and math (Intrinsic Verification). This led many to predict the death of the specialist. That conclusion doesn’t survive contact with high-stakes domains.
They missed the difference between “checking code” and “checking a diagnosis.” In high-stakes domains, verification isn’t a computation; it’s a process of transferring liability. This demands a new layer of Risk-Bearing Institutions—insurers, auditors, and guilds—that act as the final mile of verification.
Synthetic verification compresses cognition; institutional verification re-expands hierarchy.

Across all three stages, the same rule holds: Scarcity migrates upward.

This argument doesn’t depend on GPT-5, GPT-6, or any specific architecture. It depends on economics, incentives, and institutions—forces that move slower than software, but last much longer.
